
Developer-centric go-to-market is going through a transformational change. The first was top-down sales – targeting the economic buyer. The second democratised software buying and handed power to developers. The third is revolutionary and removes humans from most of the evaluation entirely.
For most of enterprise software’s history, buying decisions followed a predictable arc. Senior leaders evaluated vendors, selected platforms, and handed the software down to developers for implementation. That model held as long as software was monolithic. When a company bought Oracle or SAP, it was buying into an entire eco system. One platform, one vendor, one major decision every several years.
Then architecture changed. Teams stopped buying platforms and started assembling stacks from dozens of specialized tools. Choosing the wrong tool no longer resulted in a one-time bad decision. It created compounding complexity, operational drag, and wasted budget that multiplied over time. The C-suite could no longer evaluate that kind of decision alone. Developers had to be involved. They were the ones running integration tests, validating workflows under real constraints, and understanding what actually broke at scale.
Developer-led GTM was born from that shift. It treated developers not as end users but as decision-shapers. Winning meant earning technical trust before you ever reached a procurement conversation.
A New Evaluator Has Entered the Process
That model is now being disrupted again, and the disruption is more structural than the last one.
Engineering teams today operate in near-constant reassessment. Requirements change, systems scale, costs fluctuate, compliance landscapes shift. The volume of available tools has never been higher, and the effort of evaluating them manually has become unsustainable. So, teams are delegating that work. Not to junior engineers or vendor committees, but to AI agents.
Agents can filter a long list of candidates down to a shortlist against a defined set of criteria. They can run proof-of-concept configurations and surface edge cases in the time it used to take a developer to set up a free trial. The final recommendation still goes to a human, but the path to that recommendation increasingly runs through machine evaluation.
An AI agent evaluating your tool does not respond to brand reputation, does not read testimonials, and is not persuaded by phrases like “enterprise-grade” or “scales infinitely.” If a claim cannot be verified against observable evidence, the agent treats it as noise and moves on.
Discovery Is No Longer About Persuasion
Today, organic search, blogs, and developer communities drive awareness. These channels work because developers are human. They read narratives, form opinions, and bring preferences into evaluations. A well-written case study can shift how a developer thinks about your product. Agents do not work that way. They are not browsing for inspiration. They are querying for proof.
What agents can actually use looks quite different. Structured capability explanations that specify what inputs a tool expects, what it produces, and where it breaks. Self-describing APIs built on OpenAPI manifests so an agent can reason about whether a given endpoint solves the problem at hand. Executable documentation, meaning runnable examples an agent can verify rather than read. And benchmarks that can be run autonomously, letting an agent evaluate performance, cost, and reliability without involving a sales engineer.
Documentation stops being a website and starts functioning as an API. The product is no longer being described to a human who will form a judgment. It is being queried by a machine that will return a structured recommendation.
The Sales Motion Is Collapsing Into the Product
As AI assists with discovery and early evaluation, sales becomes more focused on high-impact work; owning risk, aligning stakeholders, and resolving ambiguity where automation falls short
Sales moves away from feature demonstrations. When an agent has already benchmarked your product against competitors and surfaced concrete performance data, a demo adds little. What adds value is converting agent-generated proof into commitments executives can stand behind. Enforceable SLAs. Documented failure modes. Defined rollback paths.
Sales also becomes the function that removes blockers rather than persuading undecided buyers. Adoption stalls not because someone is unconvinced, but because a constraint hasn’t been met. Security requirements. Procurement limits. Data governance rules. Once spend, risk, and accountability boundaries are defined, much of what once required coordinated sales effort can be handled by the product itself through zero-touch onboarding, autonomous trials, and programmatic expansion.
Competitive Advantage Is Shifting to Specificity
Agents do not evaluate tools based on breadth. They evaluate based on whether a tool can achieve a specific goal, within defined limits, safely. A product that does one thing clearly, in one context, with obvious boundaries is easier for an agent to recommend than a platform claiming to do everything. Breadth of feature set has been a selling point for a decade. In an agent-evaluated market, it no longer translates reliably.
The products that win are the ones that are most legible to the machines doing the selecting. That means communicating clearly what the tool does, what it will not do, when it stops, and when it escalates. Tools that can align themselves to an evaluating agent’s defined objective the moment they are queried have a structural advantage that no amount of marketing spend can replicate.
What Teams Should Be Building Toward
The teams adapting to this shift are focused on two things. Making their products visible and interpretable to agents, through machine-readable capability signals, documentation exposed as queryable endpoints, and runnable benchmarks. And defining clearly where human accountability begins, as more of the evaluation and execution work becomes automated.
Standards like MCP gateways and IDE-native distribution are early signals of how the buying funnel is already adapting. These are not distant possibilities. The developer go-to-market playbook spent a decade being written around earning developer trust. That work still matters. But the playbook now needs a new chapter, written for a world where an AI agent is often the first evaluator in the room, and it does not care what your landing page says.
